"Cold email doesn't work anymore."

You've heard this sentence a lot over the last few years. You've read it in blog posts, seen it on LinkedIn, maybe even said it yourself.

But during the same period, some companies kept booking dozens of qualified meetings a week with cold email. Same tool, completely different results.

Cold email isn't dead. It doesn't work the way it used to, that's true. But there's no reason it should work the way it used to.

What was "the way it used to" anyway?

Ten years ago, cold email worked at a much lower threshold.

Inboxes weren't as overflowing as they are today. Spam filters weren't as advanced. Recipients weren't exposed to dozens of sales emails every day. So even an average email got opened, read and occasionally replied to.

That era is over. The attention economy has completely changed. The price of human attention has gone up, and content that can't pay it has become invisible.

This isn't an ending, it's a higher bar. Mediocre no longer works. Good still does.

Confusing spam with cold email

Most people who say "cold email doesn't work" are actually sending spam.

Purchased lists, templates with no personalization at all, a price quote in the first email, a five-paragraph company introduction. All of this is spam, not cold email.

Cold email means sending a genuinely relevant message to someone with the right profile whom you haven't contacted before. The difference between the two shows not in intent, but in execution. And recipients sense that difference in a second.

Deliverability is now part of the strategy

A few years ago, technical setup wasn't that critical. Now there are dozens of things to do before you send.

Domain warm-up, SPF and DKIM records, gradually increasing sending volume, tracking bounce rates, managing spam complaints. All of these directly affect whether an email reaches the inbox.

Even the best-written email means nothing if it lands in the spam folder. Technical infrastructure is now as important as content. One is a prerequisite for the other.

The personalization bar has risen

"Hi [Name], I looked at your company and was impressed" no longer counts as personalization.

Recipients have seen these patterns so many times that their eyes slide right past them. The brain filters these sentences automatically and doesn't keep reading.

Real personalization shows that you've noticed something in that person's world. A change their company went through in the last six months, a new regulation in the industry, an observation taken from the person's own posts. When these are used in the first sentence of an email, the recipient feels "this was written for me."

That feeling is valuable because it's rare. And emails that create it get opened, read and answered.

A sequence is far more powerful than a single email

Sending a single email and waiting for a reply is the most common misuse of cold email.

Research consistently shows: the vast majority of B2B replies come not from the first email, but from the third to fifth touch. People are busy, emails get lost, priorities shift. This isn't rejection, it's noise.

A well-designed sequence says something new at every step. It doesn't just say "following up"; it adds value, looks from a different angle, asks a new question. If the recipient learns something from every touch, they perceive the process not as spam, but as a resource.

Without A/B testing, you're guessing

The only way to understand what works and what doesn't in cold email is to test.

Does the subject line have more impact, or the first sentence? Does a short email get more replies, or a slightly more detailed one? Do emails sent in the morning get opened more, or those sent in the afternoon?

The answers to these questions vary by industry, audience and product. There is no universal truth. But there is always a data-driven truth, and it's impossible to reach without testing.

Companies that run on guesses depend on luck. Those that test become unbeatable over time.

The balance between scale and quality

Cold email has two extremes.

The first extreme: sending the same template to thousands of people. There's speed but no quality. Reply rates drop and domain reputation suffers.

The second extreme: spending hours personalizing every email. There's quality but no scale. This approach stays limited to a small list.

The right point is in between. With good segmentation, a strong but repeatable template can be created for each segment. A small amount of genuine personalization is added on top of the template. That way speed and quality work together.

Striking this balance is the art of cold email.

Cold email is still the most measurable channel

In digital marketing, most channels are evaluated by intuition.

Content is produced, and how well it worked remains unclear. You attend events, and results take months to become clear. Ad budget is spent, and attribution gets complicated.

With cold email, everything can be counted. How many people it was sent to, how many opened it, how many clicked, how many replied, how many turned into meetings. This transparency shows what doesn't work and makes it possible to scale what does.

The best way to tell whether a channel is dead is to look at its results. Done right, cold email's results still speak for themselves.
